Roster, the ambassador marketing platform for ecommerce and DTC brands that runs ambassadors, affiliates, and creators in one system, today published Ambassador Marketing Benchmarks 2026, a data study of live ambassador programs running on the Roster platform between February and July 2026. The finding: the top 25% of programs refer 5.58% of brand revenue, more than six times the baseline for brands of the same size — and they do it with the customers the brand already has.
According to Roster's Ambassador Marketing Benchmarks 2026, among established ambassador programs at DTC brands doing $5M to $25M a year, the top quartile refers 5.58% of brand revenue while the baseline is 0.88%. On a $25M brand, that is $1,395,000 a year in referred revenue rather than $220,000. The same rate is worth $2,790,000 at $50M and $5,580,000 at $100M.
"The best-performing channel most ecommerce brands own is the customer list they already paid to acquire," said Raj Nijjer, CEO of Roster. "The top quartile turns that list into 5.58% of revenue. On a $100 million brand that is $5.6 million a year in sales, generated by people who already bought from you and already post about you. A brand sitting at the baseline has the exact same customers available to it. The difference is operating the program with discipline, not scale or budget."
Measured, not surveyed
Most industry benchmarks and statistics survey marketers what they think and publish the average answer. This study measures what programs did. Every figure is calculated per program, then reported as the median and 75th percentile within a single revenue band, which removes brand size from the comparison. Only established programs count — 90 days or older with at least 25 active members — and every program in the study runs on Roster, so 5.58% is not a ceiling borrowed from a different category of brand.
What separates a top-quartile ambassador program
Across the $5M to $25M band, Roster's study compared the baseline with the top quartile on five monthly metrics:
- Referred revenue as a share of brand revenue: 0.88% baseline, 5.58% top quartile (6.3x)
- Referred revenue per active member: $20 baseline, $63 top quartile (3.2x)
- Member activation rate: 80% baseline, 92% top quartile (12 points)
- Referral clicks per active member: 1.5 baseline, 3.3 top quartile (2.2x)
- Instagram posts per 100 active members: 10 baseline, 38 top quartile (3.8x)
"The number that stood out was activation — 80% at the baseline against 92% in the top quartile," Nijjer said. "Nearly every established program gets members to do something. Far fewer turn that activity into revenue, which is where the 6x opens up. Activation is the price of entry. Monetizing it is the whole game."
Where the best ambassadors come from
The study's central practical finding is about who gets recruited. The highest-converting ambassadors are a brand's existing customers and email subscribers — people who already buy from the brand and already post about it — and they activate faster and stay active longer than anyone recruited cold. Reaching the top quartile does not require a bigger audience. It requires recruiting from the purchase history and email list a brand already owns, through integrations with Shopify and Klaviyo, and then seeing what each member actually sells through sales attribution.
The mid-market band has the widest spread of any tier in the study, which is where an operating upgrade pays off most. The benchmarks are measured at $5M to $25M, so the $50M and $100M figures apply that rate at larger scale rather than a rate measured at that size. The ceiling appears to rise with scale: Blendtec, a Roster customer, attributes over 10% of its direct-to-consumer sales to its ambassador program.
Content, not just conversion
Top-quartile ambassador programs also function as creative supply lines. Per 100 active members, a $5M to $25M program at the baseline generates around 10 Instagram posts a month; the top quartile generates around 38 — Instagram alone, before TikTok, stories and reels, and produced by the same members driving referred revenue. For brands watching acquisition costs climb, content their own customers make is the cheapest credible creative available.
The report closes with five operating habits that separate the two groups, and recommends brands start with attribution, because recruiting, activation and content all become measurable once every referred order ties back to a person.
